Mind the Gap - Enterprise Mobility and Digital Transformation

The phrase "Mind the Gap" was first introduced in 1969 in London as a warning for passengers to watch for the gap between the train door and the station platform.  The need to warn passengers is and was the result of some stations being located on curves and at varying heights relative to the tracks.  The warning is intended to prevent injuries.

Mind the gap is also a relevant warning for organizations today.  The gap I am referring to is the one between your customers' expectations and your ability to meet those expectations given your current IT infrastructure and legacy systems.

Today consumers have amazing power and real-time capabilities in their mobile devices.  They have incredible user experiences and powerful apps connected to real-time analytics, transactional services, turn-by-turn navigation, mobile payments and mobile commerce capabilities.  They have instant access to the world's largest knowledge base in the form of Wikipedia, and instant access to massive libraries of health care advice from companies like WebMD and Healthwise.  They have one-click ordering of millions of products with Amazon's apps and instant package tracking and alerts.  They can receive personalized entertainment and media services anywhere.  Most of us have completely integrated instant communications, collaboration, GPS locations, instant information and social media into our everyday lives.  Why would we expect anything less from the companies we are doing business with?

These capabilities were unheard of when most of our ERPs and core business systems were first designed, developed and deployed.  Most of the large companies I personally work with are experiencing an increasing gap between what their customers are experiencing at home and on their personal mobile devices and what they experience and can support at work.  They are concerned.  They see it.  They know they are falling behind.

This expectation gap between what we have and can do on our personal mobile devices and what large enterprises can deliver to their employees and customers is a problem.  For many companies the expectation gap is not narrowing, but increasing every day.  This gap, is an open invitation for competitors to fill the void.  If you don't fill it, others will.... I guarantee it.

It is important to recognize the source of this gap.  For most companies, buying or developing a powerful, user friendly and competitive mobile app is relatively simple.  It just takes a budget and experienced help. The increasing expectation gap is not simply the result of having better mobile apps in the consumer space.  In my experience the problem is most often related to having back-office and legacy systems incapable of supporting real-time mobile apps.  To close this gap, IT organizations must engage in an in-depth analysis and inventory of their IT systems and business processes, and flag for upgrade or replacement those that are preventing real-time support of mobility.

Mobility is a critical component of digital transformation, and a required element of success for nearly every business going forward.  Your IT environment can either be a springboard for success or an anchor that drags you to the bottom.  Which is it?

Operational Tempo, Faster than Real-Time, Enterprise Mobility and the Next Y2K Event

I often discuss the concept of operational tempo in my digital transformation and mobile strategies sessions.  I define operational tempo as the speed or pace of operations.  The advent of broadband Internet, mobile devices and mobile applications have dramatically changed our expectations for the operational tempo of businesses.  None of us are willing to wait 8 minutes for a response on a product availability query from our smartphone.  None of us want our turn-by-turn navigation app on our iPhones to update only once every three minutes.  We seek real-time operational tempos, or perhaps even faster than real-time.

How can a mobile application be even faster than real-time?  It can know what you need before you even ask!  Mobile apps that are context aware can predict what you will need without you even asking for it. Let's imagine a service technician driving to his/her next job site.  The apps (and connected back-office systems) review traffic flows, guides the service technician to the optimal route, checks the client records for all relevant SLAs, warranties, financial issues, equipment location and past maintenance and repair records and service notes and provides them without being asked.  As the service technician nears the customer site, a text is automatically sent to the customer announcing his/her's imminent arrival.  In addition, the mobile application has checked the service vehicle's inventory of parts and creates a list of available on-board parts that are likely needed for the job.

The scenario we have just considered is real and can be done today with software from companies like SAP (SAP Workforce Scheduling and Optimization by ClickSoftware solution).  This system includes an artificial intelligence agent known as ClickButler that is tuned into the needs of mobile workers.

In order for artificial and context aware systems to provide their promised value, they must be connected to real-time data.  In addition, this data must be analyzed by a system fast-enough to support the operation tempo required by the users.  It is this challenge that Forrester's John McCarthy states will cause another Y2K event in many enterprises.  In other words, it will force companies to replace systems that are incapable of supporting real-time processes that are required to support mobile users.

In 2014, all companies should be reviewing their back-office systems to identify and replace the systems that simply cannot function in a "real-time" environment where the operational tempo requires instant everything.

The Mobile Strategy and Management Challenge

Believe it or not, a fair number of people like my workshops on mobile strategy.  The problem though is a fair number don't.  Why?  Sometimes developers come into my sessions, stay for 15 minutes and then leave.  They were expecting to learn how to develop mobile apps, or how to secure and integrate them with back-office systems.  They had no interest in learning about enterprise wide mobile strategies.

Enterprise wide mobile strategies are increasingly a business and IT leadership issue.  They involve brand, product and service strategies.  They involve plant operations, logistics and transportation.  They involve asset management, field operations and sales.  Enterprise wide mobile strategies touch every corner of the business.  Enterprise mobility is no longer an IT issue, or just a technical discussion.  Enterprise mobility is a C level discussion today.  Because of this mobile solution vendors must change their marketing strategies to address the needs of both business and IT decision makers rather than developers.
I had two people from different large oil companies come to a session I was leading in Orlando this month at the Enterprise Mobility 2013 conference.  They both had just suffered cyber-attacks that had caused major damage.  They only wanted to know about mobile security, not enterprise wide mobile strategies.  I understand.  That was the disaster on their plate that day.  They had no time to discuss strategy.  The challenge though is that without a strategy, it is hard to deliver mobile solutions that are strategic enough to matter.

I was reading an article from Forrester Research over the weekend.  Forrester Research is predicting the prices of mobile solutions will rise in 2014.  Why?  They will become more strategic.  They will offer significant competitive advantages.  They will support innovative products, services and business models.  They will make a difference.  The time for POCs (proof of concepts) is over.  It is time to execute with a strategy.

Enterprise Mobility and the Gift of Time

McCall, Idaho - Winter Wonderland
I was standing next to a grizzled old man (definition: anyone older than me that can grow a beard), at the coffee shop today.  He said he had been standing in lines all day.  I said, "Makes you appreciate smartphones, doesn't it?"  He agreed and added they save me so much time!

That comment is a perfect example of "blogger's inspiration!"  I said, "What do you mean by - "It saves you so much time?"  He said his work is closely tied to the weather.  He runs snow removal services in beautiful McCall, Idaho.  As a result, he must carefully monitor the weather including wind direction, precipitation forecasts and the beginnings and endings of storms.  He can now do all of this precisely from his smartphone.  He said he is absolutely more productive.

He went on to say, "I want to start working at the tail-end of a storm to maximize my productivity and customer services."  If he starts work too early his work will be covered by snow and he will have too remove it again, adding expense and delaying his work for other customers.  If he starts too late, he will have dissatisfied customers."  He uses his smartphone constantly in the winter to maximize his productivity.

Enterprise mobility solutions can provide all kinds of "gifts of time" to employers and employees.   From simple collaboration with colleagues, prospects and customers using your smartphone for voice, SMS, Skype or Google+ instead of traveling to a face-to-face, navigating quickly and accurately to a destination or to collect data in the field that is integrated with back-office systems.  There are all kinds of ways time can be saved by utilizing mobile technologies.

In recent decades productivity gains in manufacturing have been driven through better processes and process automations, automated data collections, advances in SCM (supply chain management), logistics and ERPs.  Today, there are even more productivity gains to be had in each of these areas by using mobile technologies to improve real-time visibility into events, processes, statuses, locations, resources and snow fall!

Mobile Strategies, Cloud Computing and the Role of Speed and Agility

In our world of near ubiquitous connectivity, the competitive arena in many industries has moved from the physical to the digital, and from the tempo-of-old to the tempo-of-the-new.  The word tempo means the rate or pace of activity (aka, business operations).  Any IT decision made today should consider how different options and choices will impact today's and the future's tempo of operations.  Can and will the solution you choose support tomorrow's required tempo of business?

In many countries in Latin America new and emerging e-invoicing requirements have been passed by national tax authorities.  In some countries today, the seller of a product needs to electronically record a sale/invoice (in real-time) with the tax authority before a product can be delivered.  The tax authority issues a real-time unique transaction code to be attached to the invoice number.  Once the product is delivered, the buyer electronically acknowledges receipt (in real-time) with the national tax authority, and the process is closed and documented with the tax authority.  If a product is found to be sold and delivered outside of this real-time electronic reporting system, stiff penalties will be applied.

These e-invoicing systems are designed to document and make visible transactions in real-time for tax collection purposes.  This process requires an entirely new and faster tempo than most companies are currently prepared to support.  This is but one example of how the tempo of business is being impacted by digital transformations.

Today, companies are looking seriously at cloud computing solutions and SaaS (software-as-a-service) options in increasing numbers for the purpose of improving the operational tempo of their IT environment.    If you instigate a global five-year ERP implementation plan today, your business will likely be unrecognizable by the time the implementation is completed.  This means your ERP implementation will likely be misaligned with the new and different demands of your market and industry.

Every aspect of your IT environment must be evaluated today in the context of tempo.  What tempo will each solution and integration methodology support?  Will my enterprise mobile strategy support the tempo of change and evolution of the devices, networks and apps my target customers want?  Can I keep pace with the demands of my market?

It is critical that enterprises today evaluate themselves in a brutally honest manner and identify weaknesses that drag down operational tempo.  These limitations will have an increasingly negative impact on bottom lines as the operation tempo of your market and competition increases.

Last week I downloaded the new native application version of Facebook mobile for my iPhone.  I must admit that I like the native application far better than the HTML5 version.  The HTML5 version was jerky, slow to load, and scrolling up and down the news feeds was rough.  The native version is much smoother and faster.  The winner of the Facebook mobile challenge is definitely the native application version.

Mobilized Objects, M2M and Mobile Strategies

A good friend of mine is a civil engineer.  He works on many tidal flat and water way projects.  He was telling me about driving 2 hours north of Seattle to collect data from one water level sensor.  The data collection took one minute.  He then drove 2 hours back to Seattle.  For this one data collection activity, the cost was a 4 hours of time from a senior engineer, fuel and lost opportunity costs.

I shared with my engineering friend that there are M2M communication systems that utilize embedded wireless chips that could simply message him the data from the water level sensor using wireless technology.  He thought that would have been a brilliant idea!  Although a brilliant idea, it would have costs far more to set-up (mobilize the object) with a M2M system than it cost him to drive there and collect it for one sensor.  However, if he had 1,000 sensors that needed monitoring, the costs savings could have been enormous.   M2M systems need volume to generate a good ROI, but if there is volume there can be great strategic advantages and ROIs to be had.  Think about the endless possibilities!   What do you need to collect data on in the field?  What systems, equipment or sensors can you collect data on automatically and have wirelessly messaged to you?

In my mobile strategies workshops, I talk about the concept of "mobilized objects."  These objects can be all kinds of things you may not have considered mobilizing in the past.  Mobility is more than communicating on a smartphone with your mobile workforce.  It can be any data collected remotely and wirelessly sent back to a central management system.  Let me list a few "objects" that you may want to mobilize and collect data on in the field:

  • People - Attendance//Qualifications/Experience/KPIs
  • Job Status/Schedules
  • Locations
  • Vehicles
  • Parts
  • Inventories
  • Equipment
  • Equipment transportation
  • Location and availability of vendors and subcontractors
  • Job site access
  • Job site security
  • Inspections and Permits
All of these items may need to be monitored and data collected on them.  This data can be communicated by a human, or in many cases a remote sensor could collect it automatically.

A field service manager that wants visibility to his/her operations for optimal planning and scheduling purposes may appreciate the ability to look down at their iPad and see the location of all of their people, the status of the jobs each are working on, the qualification each have, the parts and equipment each need to complete the job efficiently and the availability of any sub-contractors or permits needed.  All of this data flowing in from the field can help a manager plan and optimize the productivity of his/her workforce.

Bar code labels and scanners can update information about parts, inventories and equipment checked in or checked out from the warehouse.  GPS tracking systems can update fleet and workforce management systems as to the location of vehicles, equipment, trailers and people.  Work Order Management systems can track the job status and schedules of service technicians and other mobile workers in the field.

M2M (machine-to-machine) communication systems can enable companies to monitor remote sensors across large geographical areas efficiently.  These are used extensively by large fleet managers to monitor vehicles, fuel consumption, location and engine performance.  Utilities monitor their smart grids and their electrical distribution systems.  Irrigation systems, canal systems, pipelines, remote security systems, and thousands of other remote systems also need monitoring.  An M2M system can provide automated data collection, and real-time alerts and notifications.

Mobilizing your workforce may be the first step, but step 2 is mobilizing your objects.  If you missed my interview with SAP's Sanjay Poonen, SAP is also focused on M2M today.

Mobility and M2M are ways of collecting data and sharing data to help people and machines make better decisions.  All enterprises should be taking some time to understand the sources of all the data they need in order to conduct business in the most efficient and productive manner possible.  Where does the data originate, and how can you make the data collection process easier, faster and more efficient?  After considering the source and collection of the data, ponder how if can be integrated with your back-end systems, analyzed and the results shared with the right people at the right time in the field via mobile devices.
