Those questions still matter. But they are no longer enough.
As artificial intelligence, automation, digital platforms, and increasingly autonomous systems expand what organizations can do, leaders must ask another question:
What do human systems require in order to remain viable as capability expands?
Technology can change extraordinarily quickly. Human beings do not change at the same speed.
People can learn new tools, develop new skills, and adapt to unfamiliar conditions. We are remarkably flexible. But the foundations of human functioning remain much more durable. People still need to understand the systems they inhabit. They need meaningful influence over what happens to them. They need connection to others, confidence that they will be treated legitimately, a sense that their work matters, and a recognizable path from who they have been to who they are being asked to become.
These are not simply preferences that thoughtful leaders should honor when circumstances are favorable.
They are operating conditions.
Consider gravity in aviation. Engineers do not resent gravity, debate whether it should apply, or treat it as an obstacle to ambition. They design within it. Aircraft fly not because gravity has been defeated, but because gravity has been understood and respected.
Human systems operate under constraints of their own.
Six Conditions for Human Viability
1. Coherence
2. Agency
3. Belonging
4. Fairness
5. Meaning
6. Identity Continuity
Coherence means people can make sense of what is happening around them. They understand enough of the system, the direction, and the reasons behind change to orient themselves within it. When change becomes too rapid, contradictory, or opaque, coherence begins to disappear.
Agency means people retain a meaningful ability to influence their circumstances. They do not need control over everything, but they need to feel that their choices, judgment, and actions still matter. A workplace in which every meaningful decision has been automated or predetermined may become efficient while simultaneously diminishing human agency.
Belonging concerns our need for connection and membership. Human beings function through relationships, communities, teams, and shared identities. Systems that increase digital efficiency while weakening human connection can quietly erode one of the foundations on which cooperation depends.
Fairness is the perception that rules, rewards, opportunities, and consequences are applied in ways people can regard as legitimate. This does not mean everyone receives identical outcomes. It means people can understand and respect the processes through which decisions are made.
Meaning connects effort to something worth doing. People need some sense of why their contribution matters, who benefits from it, and how their work fits into a larger purpose. Technology can make work faster without making it more meaningful.
Identity Continuity may become especially important during periods of rapid technological change. People need to see some recognizable connection between who they have been, who they are, and who they are becoming. When entire professions, skills, or sources of status are suddenly redefined, people are not simply being asked to learn something new. They may be being asked to reconstruct part of their identity.
The Dangerous Lag Between Cause and Effect
One reason these conditions are easy to overlook is that organizations can violate them temporarily and still produce results.
Performance may hold.
Compliance may even increase.
Employees may continue compensating through effort, loyalty, professional pride, experience, relationships, and personal reserves. High-performing people are often remarkably good at keeping imperfect systems working.
That creates a dangerous illusion.
Leaders may look at output, productivity, deadlines, or financial performance and conclude that the organization has absorbed the change successfully.
But the cost has not disappeared.
It has begun accumulating beneath the visible performance.
Coherence can decline long before productivity falls. Agency can weaken while employees continue meeting their targets. Belonging can erode while teams continue delivering projects. Perceptions of fairness can deteriorate while people remain outwardly compliant. Meaning can disappear while work still gets done.
By the time these problems become visible in traditional business metrics, the underlying damage may already be substantial.
This is why human viability cannot be treated merely as an employee-engagement initiative or a cultural concern delegated to Human Resources. It is part of the operating architecture of an organization.
Capability Is Not the Same as Viability
The central leadership challenge of the next era will not simply be determining what technology makes possible.
Increasingly, technology will make many things possible.
The harder question will be determining which combinations of human beings, intelligent machines, organizational systems, and automated processes can remain productive, adaptive, trustworthy, and sustainable over time.
That requires a different leadership instinct.
When introducing a new capability, leaders should not ask only:
What can this system do?
They should also ask:
Can people still understand the system they are part of?
Do they retain meaningful agency?
Does the change strengthen or weaken belonging?
Will its decisions and consequences be perceived as fair?
Can people still see meaning in their contribution?
Can they recognize a credible path from their present identity to their future role?
These questions do not oppose technological progress.
They make durable progress more likely.
The most successful organizations will not be those that simply maximize machine capability, automation, speed, or scale. They will be those that learn how to expand technological capability while preserving the conditions that allow human beings to function well inside increasingly powerful systems.
Gravity does not prevent flight.
Understanding gravity makes flight possible.
Human viability may prove to be much the same.
