The 5-Step Roadmap to Mobile Collaboration

I talk and write a lot about enterprise collaboration and collaboration tools.  Workforces are becoming increasingly mobile, globalized and include members who work remotely.  This requires an increasing focus on how teams of people (employees, partners, customers, advisors, contractors, etc.) can work closer together in virtualized workplaces.  I asked Harmon.ie's VP of Product Strategy, David Lavenda to share, in this article, some of his insights and strategies.

Enterprises can no longer ignore what it takes to get the job done on the go, and must accept that reaching their end goal of mobile empowerment starts with a comprehensive roadmap. While business users are eager to collaborate on the go, having IT jump straight into the deep end with a new company-wide mobile collaboration tools is a surefire way to fail.

The greatest enterprise asset is a worker’s attention. If a tool fails to capture that attention, it will be of little use. True mobile enterprise collaboration at both the cultural and technical levels can only be achieved once companies are able to marry the choice of collaboration tools with specific business needs. Getting there starts with a clear roadmap:

1. Identify the killer use cases that produce real business results – IT innovators must start by identifying business use cases that provide demonstrable ROI. IT leaders in industries that have mobile field workers – such as construction, transportation and emergency services – will have the easiest time formulating these cases. For example, provisioning offline access to standard operating procedures for emergency response personnel has clear-cut benefits. These personnel must often work quickly to save lives, including work in remote areas where network coverage is unreliable. Saving more lives through offline remote access to complex operating procedures is a very easy way to measure ROI.

Another compelling example is providing remote access to construction plans, schematics and blueprints to contractors, architects and construction workers. Engineers and contractors frequently need to make changes to construction plans while onsite. If they are able to make edits in the field, they are less likely to make errors or reference out-of-date documents thanks to faster in-the-field maneuverability. Find your company’s use cases and work towards implementing technology that will directly lead to those uses – do not wait for the technology to tell you how to use it.

2. Agree on the right tools to enable your business use cases – Once you’ve identified a killer use case, work as a team to decide which tools will best benefit your cause. Is there a need for on-premise documents to be accessible to field workers away from the office? If not, then maybe an Office 365 implementation is the way to go. Are workers frequently sending revised copies of documents back and forth, causing email to become cluttered and difficult to follow? Then maybe an Office 365 implementation with a Yammer site will provide the overhead and document collaboration capabilities required. Whatever the need is, make sure that a consensus is reached and that it is tied to a key business use case – if people are going into the implementation already dismissing the solution, it’s sure to be dead on arrival.

3. Never lose sight of the user experience – Remember that the most valuable enterprise asset is an employee’s attention, and so any mobile collaboration project will live or die based on its ability to capture that attention. Providing a more feature-rich tool does not always mean that tool will be used, as changing user behavior is often the most difficult aspect of any project that seeks to implement new technology. From the start, the user experience must be a key component of your initiative. Not just the experience of the solution itself, but also the experience of its implementation.

4. Create an initial pilot followed by an onboarding program – Before going the whole nine yards and pushing mobile collaboration solutions out to your company, it is important to test the products on a smaller scale. This can be done by inviting a select few, likely those who are interested in new technologies, to pilot the program, provide feedback on what worked and what didn’t and, ultimately, champion the new implementation. From there the program should expand in scope to invite leaders from different departments to test among themselves, providing further feedback on a larger scale.

As an example, NIBC, a bank client of harmon.ie’s, singled out individuals who excelled with the company’s new Office 365/harmon.ie solution, and tasked these individuals with leading informational learning sessions for the company. The sessions were followed by onboarding sessions for the entire company, and the solution was finally rolled out on a department-by-department basis to iron out issues and gain support along the way. With this strategy, the bank achieved near complete adoption of their solution. Nothing was left to chance – everyone was ready to go when the solution rolled out in earnest, and champions from each department were available to help with any issues that arose during and after the rollout.

5. Never stop learning, teaching and analyzing – Just because the implementation went smoothly and adoption soared does not mean department leaders should sit back and call it a day. In fact, if high adoption is achieved, it is likely because people enjoy the product and would likely benefit from learning more about it on a regular basis. Continue to schedule learning sessions where employees who best understand the product can share information, tricks and tools they’ve learned with others. Also consider analyzing how individuals in the company are using the solution and drawing on that data to make sure it continues to meet the company’s needs.

Enterprise mobility initiatives enabling personal productivity and collaboration have been gaining steady momentum, but without the right roadmap from both a cultural and technology standpoint, the end results typically fall flat.

Despite its many obvious advantages, new technology does not equate to easy implementation. To arrive at the desired end-state of mobile collaboration in the enterprise – where employees and mobile workers alike can get work done without being tethered to their desks – a roadmap is a powerful tool. With a concrete roadmap tied to key business objectives, you will have a guide to navigate to the “New World” of true mobile collaboration.

Digital Devastation in the Mobile Hardware Market and Emerging Trends

HP's PC and laptop division missed the emergence of the smartphones and tablets markets.  They must now pay the penalty and split into two separate companies which will need to seek new paths. Over the past few years, the list of mobile device losers has grown from Ericsson, HTC, Motorola, Psion, BlackBerry, Nokia, and now it looks increasingly like Samsung will join that list.  Dell returned to being a private company in large part as a result of missing the mobile device market. What can we learn from these casualties of digital transformation?

I think it is very difficult for hardware manufacturers to understand that successful products are not just the results of better storage, memory, processing power, screens, cases, radios, keyboards, etc., but about people, lifestyles, experiences, simplicity and ecosystems.  The way people live, interact, communicate, consume entertainment and find fulfillment are all contributing factors to the success of technologies today.

Developers are busy people with limited resources.  They want to develop for the largest potential markets.  This market turned out not to be gadget geeks, but music lovers.  Music lovers who became amateur photographers, and then mobile app consumers - i.e., us.  Who knew?  Steve Jobs.

It was a digital transformation where physical items were being digitized and made available through new and innovative Internet-based digital sales channels - App Stores.  App store usage, functionality and design were not what hardware engineers spent their days thinking about.  It was someone else's job - Steve Jobs.

I have to imagine Steve Jobs, a few years back, asking himself over a vegan meal, or a glass of green organic vegetable juice, "What things in our day-to-day life can be digitized, and how will it change the world?  This was unlikely the line of questioning the average electrical engineer or computer scientist in Finland, Dallas, Waterloo or Taiwan were asking themselves.

The competitive field has now moved beyond hardware and digital Internet-based marketplaces.  It is now about interacting closely with customers and markets to provide hyper-personalized services tailored for each individual.  How is this accomplished?  Read Malcolm Frank, Paul Roehrig and Benjamin Pring's book on Code Halos or visit the Future of Works website at http://www.futureofwork.com/codehalos.  It is about providing incredible user experiences based on knowledge (collected and analyzed data, i.e. Code Halos) about the customer's preferences and history.

Here is how I see it:
  1. Enterprise hardware and industrial grade gadgets sold through brick and mortar markets which then morphed into consumer lifestyles devices, application ecosystems and digital markets.
  2. Each of these trends generated exponentially more data that are now increasingly analyzed for "meaning-making" and used to provide more intimate levels of hyper-personalized experiences.  These experiences are highly addictive and increasingly mobile.  We crave them and will spend our money with businesses that give us personalized experiences and spoil us. Consumers will quickly recognize the difference between companies with an effective "Code Halos" strategy and those without.  Consumers will spend their money with those that effectively and transparently use "Code Halos" to give us what we individually want.
  3. Hyper-personalized user experiences require a different level of IT infrastructure - a real-time IT infrastructure.  An increasing amount of commerce, research and shopping is conducted on mobile devices and this requires new and different real-time IT infrastructure to support mobile applications.  In a recent survey I conducted with over eighty participants, 77% said their current IT environment is inhibiting or limiting mobile strategies and plans.  82.7% said mobile app support would force them to make major investments in their IT infrastructure.  Over 70% answered that having optimized mobile applications and user experiences were "important to very important" for their company's future success.  
Making the transition to a real-time IT environment and infrastructure is BIG!  How much will it cost to support this Code Halos supported, hyper-personalized, mobile first IT infrastructure and environment?  61.7% said it would have a "Significant to Huge" impact on their IT budget.

It is critical for companies to take an inventory of their IT environments and to learn what it will take to digitally transform their businesses into a real-time, mobile first enterprises.  Budgets will and should be impacted.

10 Steps to Implementing Big Data and Code Halo Strategies

In the new book titled Code Halos the authors and Cognizant thought leaders, Malcolm Frank, Paul Roehrig and Benjamin Pring, propose that data is the new competitive arena for businesses.  Winners in this competition are those that can collect, aggregate, analyze and react in real-time to data in a manner that drives improved customer interactions and engagements.

In another recent book titled, Digital Disruption: Unleashing the Next Wave of Innovation, author James McQuivey's writes that competition in business is rapidly moving to a “focus on knowledge of and engagement with customers.” Data is being used to shape and personalize real-time interactions and engagements.  Companies are beginning to understand this.  They understand that "code halos" (people’s digital footprint, the online data about preferences, history, activities, etc.) has great value.  This data is the key to personalizing user experiences across all formats.

Businesses are interacting with their markets in a wide range of new and different formats today including traditional media, websites, mobile apps, call centers and in brick and mortar establishments.  The concept of omni-channel is widely used to mean the ability to interact and engage in real-time with customers and prospects across all of these formats.  The capability to effectively support omni-channel requires a lot of thinking, planning and purposeful design.

Businesses today are responding by developing comprehensive data-driven strategies.  These strategies acknowledge the requirement to better understand the needs, preferences and histories of their prospects and customers, so they can provide personalized and optimized user experiences that lead to more sales and happier and more loyal customers.

How do you implement a Code Halos strategy?  The following are some of the key questions that need to be considered when developing a strategy:
  1. What data, if we had it, would help us understand and offer our prospects and customers an enhanced user experience on their smartphones or tablets that would lead to more sales, better customer service and an improved user experience?
  2. What are the best and least intrusive ways to collect the data?
  3. How do we ensure that data is collected in a manner that is acceptable to our market?
  4. How can the data be used to trigger an improved user experience?
  5. How do we find business meaning in the collected data?
  6. How can aggregating seemingly unrelated data sources lead to useful new discoveries? 
  7. How can data from sensors (Internet of Things) add value to our analysis and other data sources?
  8. How can public and private databases be aggregated with "patterns of life" analysis and demographic data to discover new consumer insights?
  9. How can we collect data in real-time, analyze it and respond quickly enough to be useful in a mobile first world?
  10. How can these newly discovered business-meanings impact real-time interactions with prospects, customers, partners and employees?

Finding, collecting, integrating and analyzing a person's "code halo" represent a lot of work for an IT organization.  It takes strategy, budgets, resources and planning.   This is the kind of effort that deserves the full attention of the C suite

The following questions and survey answers (Real-Time Mobile Infrastructure, July 2014) from over eighty participants exposes some of the weak areas that hinder or limit Code Halos implementations:
  1. Do you (or your clients') have IT systems that are too slow or incapable of supporting real-time mobile app requirements?  83.9% answered YES.
  2. Will your (or your clients') IT environment and back-end systems prevent you from delivering an optimized mobile application experience?  43.2% answered YES.
  3. Are your (or your clients') mobile strategies and plans inhibited or limited because of the current IT environment, infrastructure and/or design?  77.7% answered YES.
  4. Which components of an end-to-end mobile solution cause the most performance problems (involving mobile apps)?  Here are the top three answers in order of how problematic they are: Back-end systems, Internet connectivity, APIs and integration design and performance.
  5. How important will having optimized mobile applications and user experiences be to the future success of your business? 72% answered "very important" to "critical."
Legacy IT infrastructure, architecture and design are preventing companies from optimizing Code Halos strategies today.

Mobile and Code Halos’ strategies are pushing companies to review their IT environments and to analyze how they must change in order to support a mobile first and data driven world that thrives on real-time hyper-personalization of mobile experiences.  The competition is fierce.  Legacy and problematic systems must be updated, upgraded or replaced in order to support the real-time requirements of today’s mobile and always connected world.

I was honored to be able to attend and speak at a mobile security conference this week in beautiful and sunny San Francisco (I wrote about it here). While attending I had the privilege of meeting and interviewing Apperian's SVP of Global Business Development, Cimarron Buser.  Cimarron's parents named him after the novel of the same name, written by Edna Ferber and published in 1929, about the Oklahoma land rushes of 1889 and 1893.  In this story ambitious settlers attempted to race ahead of their competition and stake claims to newly available territories, much like the way startups attempt to capture newly discovered markets in Silicon Valley.  How is that for a world class segue?

Mobile App Security, Vulnerabilities and App Development

I had the privilege of attending a mobile security event this week and speaking with many experts on the matter.  I am not a mobile security expert, so my role was to speak on mobile strategies and trends and to learn as much as I could.

What did I learn?  I learned the difference between a mobile security containers and mobile app wrapping.  I confess prior confusion in the matter.  Mobile app wrapping is a process of securing an existing app, by injecting code into and around the app that secures it and provides monitoring analytics. Mobile security containers, in contrast, enable mobile app developers to develop new apps inside a security container that protects it and provides a framework for security.  Don't ask me more as I have reached the limit in this subject with those two sentences.

I also learned there are potential vulnerabilities when you have third-parties develop your mobile apps.  Manageable vulnerabilities, but ones that must be considered and addressed.  Most mobile app security solutions are designed to protect an app from outside attack, but what happens if the app code is designed and developed purposely with nefarious intent?  Mobile security systems are not designed specifically to find or prevent that event.  What if the mobile app has been developed purposely to store credit card data and then to send it off-shore?  The mobile app has not been attacked or hacked, it was developed that way and delivered to an unsuspecting vendor.  Yikes!!!!

With that vulnerability in mind, companies having third-parties develop apps need ways to test and verify the code and behavior of the mobile app matches the original intent, purpose and design.

I also learned that MAM (mobile application management), MDM (mobile device management), EMM (enterprise mobility management) with a pinch of mobile application lifecycle management can all be found in the same vendor, or not.  It seems all of the mobile security vendors are both partners and competitors emphasizing different aspects of their solutions and ambitions depending on if their partners are present in the room or not.

The bottom line, however, is that my weekly newsletter on Mobile Cyber Security is the most read newsletter I publish each week.  This is a very important topic.  It appears from all of the sessions I attended that today it may take a combination of mobile security vendors to cover your full mobile security and application management needs.

Reality Computing, Capturing Reality and Code Halos

I write and study often on the subject of digital transformation - the digital transformation of industries, markets, products, business models, etc.  In brief, digital transformation is about the impact that collected and analyzed data can have when used to enhance business processes and workflows.  If Amazon knows your preferences for particular books and films based upon captured data, then they can apply analytics to predict related books and films that you may like.  This improves sales.  This is a simple example, but let me tell you what I learned yesterday in sunny and warm San Francisco about more complex applications.

"Digitize the physical world" is the slogan of the Reality Computing team at Autodesk that I met with yesterday.  This team focuses on transforming design processes for physical environments and objects by starting with reality.  What does that mean?  Rather than starting with a blank screen in a 3D modeling app when redesigning a manufacturing floor, use a 3D scanner to capture "reality" as a first step and work from there.  This enables you to start your 3D design process from captured data (reality) so you can design in context.  The context is you have an exact 3D model of your design area before you even start the redesign.

Designing from reality (scanned data) enables you to be more productive and accurate. Designing in context is powerful. You start with an immense collection of data that can render a 3D model of your object or working environment and edit, rather than recreate it from a blank screen.  This data becomes the building, landscape or object's "Code Halo."  The collected data about something.

The "Code Halo" data about a floor plan and layout of a store, can be combined with traffic flow data to analyze and understand how shoppers shop. Where do they walk, stop, learn, research and what do they buy at what time of the time, day, week, month and year.

Capturing reality, is what mobile apps and websites can do with online shopping.  They can capture locations, actions, user preferences, shopping habits, etc.  Entire new business models are being created weekly based on capturing data, analyzing it and using the results to offer improved and hyper-personalized services.

Smartphones, SMAC, Political Chaos and Hope

Capturing the physical world and
digitizing it.
Wael Ghonim, a former manager for Google in Egypt, and others used Facebook and Twitter to organize demonstrations throughout Cairo that ultimately forced a regime change.

While Twitter, Facebook and YouTube received most of the publicity for their roles in disseminating information during the Arab Spring, it was the smartphone connected to the Internet and SMAC (social, mobile, analytics and cloud) solutions that made it all possible. Smartphones enabled information to be collected, packaged and transmitted for mass distribution in near real-time.

Matt J. Duffy, a teacher of journalism and new media at Zayed University in Abu Dhabi, United Arab Emirate writes, "During the January 25 protests in Egypt, for instance, protesters would carry their smartphones with them into the streets.  They could offer first-hand reports using their smartphones connected to Twitter, Facebook and YouTube. Often their information was verified with short video clips or photographs taken from their phones and effortlessly weaved into Facebook or Twitter updates."  Rick Sanchez, a former CNN correspondent, added his views that, "The smartphone is and was “The best piece of news equipment ever invented.”

Mobile technologies connected to the Internet have demonstrated their ability to influence and organize change, and to help people become free from autocrats, but has it actually made things better?  Change, as we know, does not always equal better.

Author Thomas L. Friedman wrote a series of articles in the New York Times this month titled Order vs. Disorder.  In this week's article he quoted his teacher and author Dov Seidman, “Protecting and enabling freedoms,” says Seidman, “requires the kind of laws, rules, norms, mutual trust and institutions that can only be built upon shared values and by people who believe they are on a journey of progress and prosperity together.”

Many people, at no fault of their own, are born in lands with limited opportunities and freedoms.  The components identified above, that are necessary for long-term freedoms simply don't exist.  What chance have these people to realize their dreams of freedom? Where is hope to be found?  In many regions leadership change is frequent, but the results seem to remain the same.  So the ability to influence change does not equal making things better.

It is necessary when thinking about complex and important issues to first define terms.  Friedman writes there are different ways of defining freedom.  He explains that over the past few years many peoples in search of freedoms have overthrown or replaced autocrats, systems and governments, and in doing so have become "free-from" them, but often they failed to achieve the notion of "free-to."  They have failed to become "free-to" vote in a democratic government, have a reasonable level of personal security, practice their religion in a safe environment, express themselves in art, express one's opinions in public without fear, establish the rule of law, gain an education for both sexes, create a trusted and stable economic system where one can engage in commerce and wealth generation, etc.  The concept of "free-to" rather than "free-from" is powerful.  How can mobile technologies promote and support an environment that is "free-to?"

Friedman goes on to write, "Values-based legal systems and institutions are just what so many societies have failed to build after overthrowing their autocrats." That’s why the world today can be divided into three kinds of spaces:
  1. Countries with “sustainable order,” or order based on shared values, stable institutions and consensual politics
  2. Countries with "imposed order," or order based on an iron-fisted, top-down leadership, or propped-up by oil money, or combinations of both, but no real shared values or institutions
  3. Regions of "disorder," where there is neither an iron fist from above nor shared values from below to hold states together.
Can mobile technologies not just support and influence "free-from" efforts, but also "free-to" efforts?" I believe the answer is yes.
  • I think of mobile payments supported by stable, trusted multinational organizations that adhere to internationally accepted norms and laws.  Multinational organizations beyond the control of regional "imposed order" or "disorder."  They provide trusted mobile apps and mobile payment systems with cross-border and multi-currency support.  They provide transparency and accountability.  They enable direct payments to mobile phone accounts that are beyond the reach of corrupt hands.
  • I think of mobile commerce.  The ability to buy and sell via online markets beyond the control of local thugs  
  • I think of online education available to anyone with Internet connectivity and a smartphone.
  • I think of the ability to share ideas, organize and to collaborate using mobile phones.
  • I think of idea exchanges and connections that enhance innovations
  • I think of micro-loans that enable start-ups and small businesses to grow 
  • I think of data collection and news reporting in near real-time via mobile devices
Can shared values, stable institutions and consensual politics, the building blocks of a "free-to" environment, also be developed and supported via mobile devices connected to the Internet?  If peoples suffering under "imposed order" or "disorder" cannot realize the "free-to" environment within their country's borders, can they find it beyond in a mobile and digital world?

In considering current immigration debates, it is apparent the country you are born into means a lot. At birth you are either a winner or loser of life's lottery based on which side of a border you find yourself. On one side there is an abundance of "free-tos" and opportunities, while on the other there is not. Is it possible that we can change this model? Can mobile technologies and the Internet help create a more flexible boundary - perhaps even a mobile boundary beyond the control of local despots.  A boundary that can be reshaped and expanded as a result of mobile and digital technologies?  Can the digital world with mobile boundaries provide many of the "free-tos" that man-made borders on a map often deny today?  Can there be a digital universe in parallel to the physical where "free-tos" exist in abundance and are but a smartphone connection to the Internet away?

In the long-term, will the digital world be able to influence and shape the physical world to make it a better place?  I think the answer lies in how we move forward into the digital future.  Will we be able to move beyond our digital minutia, selfies and cat videos into nobler pursuits?  For the good of all, will we create shared values, stable and trusted institutions and consensual politics in the digital realm where we have failed in the physical?  Can we become a digital community of people who not only believe they are on a journey of progress and prosperity together, beyond the reach of despots, or will the tribalism and violence of the physical world invade and corrupt the digital as well?
